what's that efficient roastrial production workflow like?

saya lagi nyusun ulang alur kerja di roastery. dari penerimaan green bean sampai packaging keluar. sekarang masih banyak bottleneck, terutama di bagian cooling dan packaging setelah roast.

yang bikin frustrasi: antara batch selesai roast, cooling belum selesai, tapi sudah harus setup batch berikutnya. tim sering multitasking dan hasilnya masing-masing tidak maksimal.

ada yang sudah punya workflow yang beneran jalan? bukan teori, tapi yang sudah diterapkan di skala 100-300kg per minggu?

my place is finally apart from the role: one special roasting, one special cooling and packaging. Just got efficient after that. First one hand person, all of them, the results were messed up.

bottleneck in cooling is classic. the solution is simple actually: investment in larger cooling tray or adding cooling station. if the cooling is done quickly, flow can be smoother.

right, i also ended up buying extra cooling tray. small investment but not bad effect on the daily throughput.

i tried to make a timeline per batch and it turned out that there was a lot of time in transit between stations. the solution is to re-layout the room to make it shorter.

so often forgotten: time documentation every stage. without this data, it's hard to know where the bottleneck is. try to record it for two weeks, then fix it.

yes. it makes sense. i've never systematically recorded anything, just feel it. maybe this is what needs to be done first.

hati-hati juga soal urutan batch berdasarkan profil. kalau loncat-loncat antara light dan dark roast, drum perlu adjust lebih lama. urutkan batch yang profilnya mirip berurutan.
